The Appraisal System addresses these challenges by creating a centralized system of record within Microsoft Dataverse. Employees can complete their self-assessments, managers can review performance and provide ratings, and administrators can monitor the progress of appraisal cycles from a single application. The MVP design specifically focuses on completing the full cycle from self-assessment through manager review and final completion.
A Structured Three-Stage Appraisal Process
At the heart of the application is a Business Process Flow (BPF) that guides every appraisal through three clearly defined stages:
- Self-Assessment — Employees review their goals, provide comments, and submit their self-rating.
- Manager Review — Managers evaluate the employee’s assessment, provide feedback, and assign a manager rating.
- Completed — The appraisal becomes a completed record, preserving the final information for future reference.
This structured workflow helps prevent users from skipping important steps. Stage-specific access and field controls ensure that employees and managers can only perform the actions relevant to their role and the current stage of the appraisal.
Built on Microsoft Dataverse
The application is designed around a focused and scalable data model. Three core custom tables support the system:
- Appraisal Cycle — Defines a specific appraisal period, such as an annual or half-yearly review cycle.
- Appraisal — Stores the employee’s self-assessment, manager review, ratings, and overall appraisal information.
- Goal — Stores individual employee goals and objectives that can be evaluated during the appraisal.
Instead of creating unnecessary custom tables for every part of the process, the solution also reuses native Dataverse capabilities such as the systemuser table for employee and manager identities, Notes and Timeline for comments and attachments, and Dataverse Auditing for record history.

Role-Based Security for Better Control
Security is a critical part of any employee-related application. The Appraisal System uses three primary security roles:
- Employee — Can access and update their own appraisal and goals during the self-assessment stage.
- Manager — Can access appraisals for their direct reports and complete manager reviews.
- HR Administrator — Can manage appraisal cycles and monitor organization-wide progress while maintaining restricted access to employee and manager ratings.
This role-based approach ensures that sensitive appraisal information is visible only to authorized users.
Automation That Keeps the Process Moving
The solution also uses Power Automate to reduce manual follow-up.
When an employee completes their self-assessment and the appraisal moves to the Manager Review stage, the manager receives a notification. Similarly, once the manager completes the appraisal, the employee receives a notification containing the relevant completion information.
These automated notifications help keep the process moving without requiring HR teams to manually follow up with every employee and manager.

One of the key strengths of this solution is its scalability. While the initial release focuses on the essential appraisal process, the architecture is designed to support future enhancements such as HR approvals, 360-degree feedback, KPI tracking, competency frameworks, performance improvement plans, Power BI analytics, Microsoft Teams notifications, and salary or promotion workflows.
